The problem

The brand had spent nine months paying creators by follower count. Posts got views, the founder got tagged, and nobody could say what any of it sold — there were no codes, no tracked links, and no usage rights, so content vanished 24 hours after it went live. Two of the biggest paid placements turned out to have audiences largely outside the brand's shipping regions.

Our solution

We rebuilt the program around the buyer instead of the follower count: creators audited on audience geography and authenticity, every deliverable tied to a unique code and tracked link, and paid usage rights secured in every contract so winning content could be re-run as ads instead of expiring.

What we did

  • Audited the existing roster and cut creators whose audience sat outside the shipping regions or showed engagement-pod patterns.
  • Shortlisted 40 nano and micro creators in the category, vetted on audience location, comment quality and organic brand fit.
  • Standardised briefs around three tested hook angles with a shot list and a do-not-say list — so content was on-message without sounding scripted.
  • Locked paid usage rights in every contract, building a library of owned UGC the brand could run as ads indefinitely.
  • Ran the top organic performers as partnership and Spark Ads from the creators' own handles, with purchases sent server-side for per-creator attribution.
  • Shipped a per-creator dashboard showing orders, revenue and cost per acquisition — the monthly kill/scale decision took minutes, not meetings.

The outcome

Creator content became the brand's best-performing ad inventory rather than a branding line item — and because every asset was licensed and tracked, each month's winners kept earning long after the post date.
